Your marketing is not broken. Your marketing model is.
Why agent marketing keeps failing regardless of effort: the DIY, delegate-to-admin and agency models compared, the real cost of each, and how to build a hybrid model that survives a busy quarter.
Every agent has lived the cycle: a burst of marketing energy in a quiet month, a flurry of posts and letterbox drops, then a listing lands, the campaign takes over, and the marketing dies for six weeks. Repeat for a decade. The problem is almost never the tactics - the reel formats, the flyer design. The problem is the model: who does the work, when, with what accountability. Fix the model and average tactics compound; leave it broken and brilliant tactics evaporate.
Why marketing keeps landing back on your plate
Selling homes is deadline work; marketing is never-urgent work. In any week containing both, marketing loses - and every week contains both. So the work bounces between three defaults, each with a predictable failure:
| Model | What happens | Where it fails |
|---|---|---|
| DIY (you, at 10pm) | Bursts of output when stock is low | Stops the moment you list - which is exactly when your marketing is most visible |
| Delegate to admin | Consistent posting of something | No strategy or craft; the feed fills with content that wins no listings |
| Hand it all to an agency | Professional output | Generic if the agency does not know your patch; expensive if you buy everything instead of the missing pieces |
The real cost of the DIY default
Run your hourly maths once. An agent writing $600,000 of GCI on a 45-hour week earns roughly $280 an hour on income-producing work. Five DIY marketing hours a week is $1,400 a week of your time producing what a specialist does better for less - about $70,000 a year of principal-grade time spent cropping reels. DIY is not the cheap model. It is the most expensive model with the least consistent output.
What a working model looks like
The agents whose marketing never goes quiet share the same structure, whatever the labels:
- Strategy owned by you. Positioning, patch and promise are not delegable - a partner can sharpen them, only you can choose them (the thinking is in our branding playbook).
- Presence manufactured in batches. One two-hour shoot day a month produces the raw material; someone who is not you cuts, captions and schedules it.
- The machine runs itself. Funnels, nurture emails and retargeting are systems, not chores - built once, maintained lightly (see how retargeting works).
- One scoreboard, monthly. Cost per appraisal lead by channel, reviewed for thirty minutes. What is measured gets funded; what is vibes gets cut.
- Your two hours protected. The model needs your face and your local knowledge for two hours a month. Everything else is buyable.
Build, buy or blend: the honest decision grid
| Situation | Model that fits |
|---|---|
| Solo agent, under 15 sales a year | Blend: strategy session once, templates built for you, admin executes a simple cadence, you film monthly |
| Growing team, 15-40 sales | Outsource the craft (content, ads, funnels), keep an in-house coordinator as the hub |
| Established office, 40+ sales | Hybrid department: in-house marketer for speed, specialists for ads, video and web where depth beats headcount |
Whichever you choose, apply one rule ruthlessly: everything lives in accounts you own. Ad accounts, pixels, socials, email lists, the website. Partners operate inside your infrastructure - so changing partners never means starting again.
The 30-day model reset
- Week 1: audit where every marketing hour and dollar went last quarter; calculate your cost per appraisal lead by channel, however roughly.
- Week 2: decide the split - what only you can do (strategy, face, relationships), what moves to a system, what gets bought.
- Week 3: put the batching calendar in the diary for six months; brief whoever executes.
- Week 4: set the monthly scoreboard meeting. If nothing else survives this article, keep that meeting.
Marketing that depends on your spare time is a hobby. A model - owned strategy, batched presence, systemised follow-through, monthly measurement - is an asset. Choose the asset, then choose helpers for the pieces you should not be doing at 10pm. If that shortlist includes us, the services are scoped exactly along these seams.
